AI Scoring & Coaching Blueprint
EDITION 2026

AI fills the data.
Managers own the judgment.

AI agents extract PIVOT properties from call transcripts and emails - no manual logging. Scoring flags deal risks automatically. Coaching surfaces the specific behavior to fix, not just the number that's wrong.

The division of labor is clear: AI handles the data layer. Managers handle the interpretation and the conversation. Neither replaces the other.

What AI handles. What managers own. Where the line sits.

AI vs. Manager - Division of Labor

LayerAI DoesManager DoesWhy the Split
Data CaptureExtracts PIVOT properties from call recordings and email threads. Auto-fills CRM fields after every touchpoint. Flags missing fields.Reviews flagged gaps. Validates ambiguous extractions. Handles deals where buyer language doesn't map cleanly to PIVOT fields.Manual logging is the #1 CRM adoption failure point. AI removes it without removing manager oversight.
Deal ScoringCalculates PIVOT Confidence %. Flags deals where EB access is missing, root cause is generic, or close date is within 14 days with O incomplete.Interprets risk signals in context. Adjusts forecast category based on deal nuance AI cannot see (relationship history, verbal commitments).Scoring removes optimism bias from the forecast. Manager judgment handles the exceptions.
Pattern DetectionIdentifies which PIVOT stage has the lowest fill rate across a rep's last 10 deals. Surfaces the specific property that's consistently empty.Builds the coaching plan around the AI-identified gap. Runs role-play. Verifies the behavior changed in the next deal.AI can find the pattern across 100 deals in seconds. Managers cannot. But only a manager can change the behavior.
Alert GenerationSends manager alerts when: deal is inactive 10+ days, confidence % drops, close date approaches with O incomplete, or champion contact goes dark.Decides which alerts require immediate action vs. monitoring. Takes the coaching conversation to the rep based on the alert type.Without alerts, risk accumulates silently. With too many alerts and no manager judgment, signal becomes noise.

Tool Stack

The AI layer requires three categories of tooling: conversation intelligence (call transcription and analysis), CRM automation (property auto-fill and alert logic), and coaching infrastructure (pattern detection and development tracking).

Conversation Intelligence
Gong · Chorus · Fireflies

Records and transcribes calls. Extracts PIVOT-relevant signals from buyer language. Identifies talk-time ratio, question frequency, and stage-specific keywords. Feeds extracted data to CRM via API.

Call RecordingTranscript AnalysisPIVOT Signal Extraction
CRM Automation
HubSpot AI · Salesforce Einstein

Auto-fills PIVOT property fields from conversation intelligence output. Calculates and updates Confidence %. Triggers manager alerts when deal health thresholds are crossed.

AlertTrigger ConditionRisk SignalRecommended Action
Inactive DealNo CRM activity logged in 10+ daysDeal momentum lost. Buyer may have deprioritized or selected a competitor.Manager reviews with rep in next 1:1. Rep re-engages with a specific reason to reconnect, not a check-in.
No EB AccessO-stage properties empty with close date within 30 daysDeal is single-threaded. Champion may not have real influence. Forecast category should be Best Case maximum.Manager downgrades forecast category. Rep coached on Champion-testing script and EB access ask.
Confidence % DropPIVOT Confidence % decreases between CRM updatesA previously confirmed property is now invalid - buyer evidence was wrong, or deal has regressed.Manager investigates which property dropped. Coaches rep on what changed and whether the deal needs to move back a stage.
Close Date RiskClose date within 14 days, T-stage properties emptyDecision criteria and close plan not documented. Deal is unlikely to close on the committed date.Manager updates forecast to Upside. Rep prioritizes T-stage documentation in the next buyer interaction.
Champion SilentChampion contact has no activity in 14+ daysChampion may have lost interest, been reassigned, or the deal has stalled internally without the rep's knowledge.Rep reaches out to Champion with a specific agenda item - not a "just checking in" message. Manager monitors response.
The Boundary

AI removes the data problem. It does not remove the judgment problem. A deal with a 90% PIVOT Confidence score can still be lost - if the manager accepted the rep's interpretation of "EB aligned" without verifying what the buyer actually said. The scoring surfaces the question. The manager has to ask it.
