The Four-Step Coaching Structure

The four steps are sequential. Skipping Step 2 (naming the gap precisely) means Step 3 (practice) has no target. A role-play without a specific gap to practice is theater, not development.

Observe the pattern

Pull PIVOT data across the rep's last 5–10 deals. Which stage has the lowest fill rate? Which exit criteria are consistently missing? Look for patterns, not outliers.

Tool: PIVOT Confidence dashboard filtered by rep. Look for the stage that's empty or incomplete in 60%+ of deals.

Name the specific gap

State the gap in one sentence, anchored to PIVOT evidence. Not a general diagnosis. A specific observation about a specific behavior in specific deals.

"Your Impact stage shows no quantified number in 7 of your last 8 deals. You're moving to Value without the buyer's own data."

Practice the behavior

Role-play the specific moment where the gap occurs. Run it until the question or behavior is natural. The rep must be able to execute it before the session ends - not just describe it.

Test it in the next deal

Check the PIVOT Impact properties on the rep's next new deal within 2 weeks. Did the number appear? If not, revisit Step 2 - the diagnosis may need to go deeper.

Week 2 check-in: "Show me the impact section on your last two new deals. Did you get the buyer's number?" If yes: reinforce. If no: re-diagnose.

What to look for at each stage and what good coaching sounds like

PIVOT Stage Coaching Targets

Each PIVOT stage has a specific coaching target - the behavior that produces the exit criteria. Coaching at the right stage changes the right behavior.

The distinction that makes the difference

Coaching vs. Performance Management

Most managers do performance management in 1:1s and call it coaching. The difference is not the intent - it's what is asked and what is practiced.

✗ Performance Management

"Your win rate is 22% and the team average is 34%. You need to close more deals this quarter. Which opportunities are you most confident in?" - This conversation ends with pressure and a list of deals, not a changed behavior.

✓ Coaching

"I looked at your last 8 deals. In 6 of them, pivot_impact_metric is empty. That tells me you're moving to Value without a confirmed buyer number. Let's role-play the impact question sequence right now, using the Nomentia deal as the scenario."
