SALESDOCk · PIVOT VALUE CANVAS

What your team will say,
and why buyers will believe it.

The Value Canvas is the positioning foundation SALESDOCk builds with you. We extract the patterns from what your team already has: sales leader interviews, top performer interviews, CRM data, and recorded discovery calls. We translate them into one canvas that your team executes from the first call through the close.

How we build it
Inputs we extract
01
Sales leader interviews Pain language & positioning
02
Top performer interviews. What works in real deals.
03
CRM data Won/lost analysis
04
Recorded discovery calls Buyer's own words

How the canvas works

P → I → VThe order is the methodology.

Three blocks. Each unlocks the next one. Each block has three sub-elements and a definition of done.

Value Selling Blueprint™ by Salesdock

Pain · Impact · Value at a glance

A one-screen overview of the three canvas blocks before we go deep on each.

OVERVIEW
Pain
Impact
Value
PBLOCK 01

Pain

What problem this ICP faces and the root cause they will admit to.

  • Symptoms the buyer mentions first
  • Business problem blocking growth
  • Root cause that keeps it stuck
IBLOCK 02

Impact

The cost of staying where they are, in their own numbers.

  • Current state quantified
  • Future state with the change
  • Gap = the size of the prize
VBLOCK 03

Value

Proof that you can close the gap, told through a comparable customer.

  • Comparable client profile
  • What you actually did
  • Result, in measurable terms
P
Pain
What this block must answer
What problem does this ICP face, and what root cause will they admit to?
If you're describing it for them, the gate is still open.
Drill from surface to root
Waterline01 · SymptomsWhat they say first02 · Business ProblemWhat blocks the goal03 · Root CauseWhy it persists
Buyers volunteer symptoms. The Champion presents the business problem. The root cause is what they only admit after structured discovery - and it's where the real change happens.
Symptoms
Surface signals the buyer mentions first. Use them to open the discovery and then drill deeper.
"Deals keep slipping. Nobody owns it. We patch instead of fix."
Business Problem
The core business challenge blocking growth. What the Champion presents internally to justify change.
"We won't hit the annual goals with the current process."
Root Cause
The reason the business problem persists. Solving the root cause creates the change.
"The process was designed around how we work and not around what the customer needs."
✗ Not sufficient
"Things aren't working well and results are below target."
✓ Strong
"Each person handles it differently. Top performer relies on instinct, and others copy without knowing why it works. New hires take months to figure it out. There's no playbook, and managers have nothing to coach against."
I
Impact
What this block must answer
What does this problem cost in revenue, time, or growth if nothing changes?
The number must come from the buyer's own data. Your estimate is just a guess.
Cost of inaction, in their numbers
RevenueTodayYear 1Year 2Future stateCurrent stateCost of inaction€ leakage / yr
From a shared starting point, the gap that opens between staying and changing is the buyer's cumulative leakage. The number must come from their data - and be confirmed by the Economic Buyer.
Negative Impact
The measurable cost of the current problem. The buyer must confirm the number.
[Performance gap] × [team size] × [unit value] = annual leakage in their terms.
Metrics & KPIs
The metrics through which the buyer tracks the improvement.
Performance increase in %, Shorten ramp-up time by XY days
Future State
Definition of how customers work better and differently than now. Co-created with the Champion.
Specific description with measurable and non-measurable changes in the organization.
✗ Not sufficient
"This is costing them significant revenue."
✓ Strong
"Their own numbers, confirmed by the EB: [X gap] × [Y volume] × [Z value] = [€ leakage] per year. EB's response: 'That's probably conservative.'"
V
Value
What this block must answer
Why you and not a competitor, not the status quo.
Each differentiator is tied to a specific pain, quantified impact, and proof from companies that match the ICP profile.
Win where only you and the buyer overlap
CustomerYouCompetitionValue wedgeWin hereValue parity · avoid01 · DifferentiatedOnly-we-can-say claim02 · Value DesignFeature → Effect → Outcome03 · DefensibleICP-matched proof
The wedge is the only zone that survives a competitive bake-off. Anything inside the triple overlap is parity - buyers will choose on price.
Differentiated Value
A claim competitors structurally cannot make. Not a feature but a position only you can defend.
"We are the only [provider] that [does X], because [structural reason competitors can't replicate]."
Value Design
How that differentiator translates into buyer outcomes. Feature → Effect → Business Outcome.
[Capability] → [what changes for the buyer] → [measurable business result, in their KPI].
Defensible Value
ICP-matched proof. Same company profile, same buyer, same starting point. Generic case studies don't survive Economic buyer scrutiny.
[Client description]: [Problem, Solution, Result].
✗ Not sufficient
"We have an experienced team and a proven approach used by hundreds of companies."
✓ Strong
"[Client description] experienced exactly the same thing [Problem]. What we did: [Solution description]. In [timeline] we achieved [Results]."
02
Foundation

Not just one canvas for everyone.

The same root cause sounds different depending on who has it. Different buyers, different language. We build multiple canvases (based on the most common scenarios) per ICP segment. Because positioning averaged across all buyers convinces none of them.

What we define
Ideal Customer Profile
Company profile
Industry, stage, size, specifics.
Buyers
  • -Champion - internal advocate
  • -Economic Buyer - budget owner
  • -Influencers - technical, operational
Trigger · why now
The events that move this buyer from passive to active. Leadership change, missed targets, new pressure.
03
How the canvas works

P → I → VThe order is the methodology.

Three blocks. Each unlocks the next one.

Pain

Diagnose the root cause.

The reason(s) why the problem persists in the organization. The buyer must say it in their own words.

Symptoms
Business Problem
Root Cause
Impact

Quantify the cost.

Translate pain into a number the Economic Buyer owns (cost, revenue, risk). The number must come from the buyer's data, not from us.

Negative Impact
Metrics & KPIs
Future State
Value

Prove why you.

Tie your value to the pain and number, with proof from your customer that match the buyer profile.

Differentiated Value
Value Design
Defensible Value
The most common mistake

Jumping to V before P and I are confirmed turns a value conversation into a product pitch. The canvas exists to force the right flow.

04
The deliverable

Value Journey Statement.

Once Pain, Impact, and Value are confirmed, the canvas produces one positioning story. Every seller uses the same story, in their own voice. From first-touch outbound to closing call.
