Customer success owns
transformation, not transactions.

CSMs who drive retention and expansion are not support escalation paths - they are value architects. The skills in this blueprint define what it means to own the customer's outcome rather than manage their account.

The CSM who can run a re-PIVOT at renewal and build an expansion case the Economic Buyer approves is the one who drives NRR. Everything else is account maintenance.

01
Six skills across the five-stage CS lifecycle

CSM Skill Matrix

SkillWhat Good Looks LikeCommon Gap
Handoff IntakeReads the full PIVOT Transfer Doc before the first client call. Confirms Problem, Metrics, and stakeholders internally before the Alignment Session. Never walks into the first call without knowing the buyer's confirmed root cause.Skips the Transfer Doc. Learns the account in the first client meeting. Opens with "Tell me about your goals" - the buyer already told the AE everything.
Success RoadmapCo-creates the roadmap with the Champion in the Alignment Session. Gets sign-off before activation begins. Updates the roadmap with the client after every QBR - it is a living document, not a one-time onboarding artifact.Creates the roadmap unilaterally and sends it for approval. Client signs off without real buy-in. Roadmap is never referenced again after month one.
Value MeasurementTracks the three metrics committed at sale against the baseline established at handoff. Reports actual vs. expected at every QBR. The EB receives numbers they recognize - the same ones they approved the purchase for.Reports feature adoption and usage statistics at QBRs. The EB hears about logins and seats, not ROI. Business case made at sale is never revisited.
Health Score ReadingReviews usage data and health indicators weekly. Flags Yellow accounts in the weekly CSM meeting - before the account becomes Red. Escalates proactively with a recommended intervention, not just a status update.Checks health score when the renewal is 60 days out. Treats declining usage as a technical issue rather than a value gap. Escalates reactively after the customer has already decided to churn.
Expansion DiscoveryRuns a mini-discovery in Stage 05 before presenting any expansion scope. New Problem identified from the buyer's own language. Expansion case built on re-PIVOT, not on "here's what else we can do."Presents an upsell deck based on product capabilities. No discovery. Expansion framed as more features, not a new problem solved. Champion receives it but EB never engages.
Executive EngagementRuns QBR at C-level with an agenda framed around ROI achieved vs. committed. Renewal conversation begins at the Outcome Management stage - not 30 days before contract end. EB enters renewal with the full value picture in hand.QBRs are Champion-level only. EB is not in the room for any check-in until the renewal discussion. Renewal is a price negotiation because no value has been communicated above the line.
02
Three dimensions. One status per account.

CS Health Score Framework

The health score is not a gut feeling. It is a calculated view of three dimensions that predict renewal and expansion. Green means all three are positive. Yellow means one is declining. Red means intervention is required immediately.

01
Value Realization

Are the metrics committed at sale moving in the right direction? Is the buyer tracking toward the ROI that justified the purchase? This is the primary health indicator.

02
Adoption Depth

Are the right people using the right features? High usage of low-value features is not a health signal. Adoption of the workflows that deliver the committed outcomes is.

03
Stakeholder Engagement

Is the Champion still active and influential? Has the Economic Buyer been engaged in the last quarter? A Champion who goes quiet is the earliest churn signal - earlier than any usage metric.

03
The four-part agenda that keeps the EB engaged

QBR Structure

SectionWhat to CoverDurationEB Focus
01 · Look BackActual vs. expected on the three committed metrics. What moved, what didn't, and why. No feature adoption slides.15 minROI delivered vs. ROI committed at purchase
02 · Current StateHealth score across the three dimensions. Any gaps in adoption or value realization. Risks on the table, not hidden.10 minAre we on track to deliver the full business case?
03 · Look AheadUpdated Success Roadmap for next quarter. New goals if the current ones have been achieved. Strategic roadmap changes based on the buyer's evolving priorities.15 minWhat is the next milestone? What will we measure?
04 · Expansion OpportunityIf a new pain has been identified through mini-discovery, present the expansion case in re-PIVOT format. Not a product demo - a business case for solving the next problem.10 min (if applicable)New Problem → New Impact → New Value
The Core Difference

CSMs who run QBRs at the Champion level and report feature adoption are doing account management. CSMs who run QBRs at the EB level and report ROI are building the renewal before the contract renewal date arrives. The renewal conversation should have no surprises - for either side.
